Overview
The organization is pivoting to a ‘Sovereign Meta-Engineering’ model, treating hardware and workflows as versioned, executable code within a unified ‘Iron Cloud’ architecture. Centered on a Mac Mini M4 Pro orchestrator, the system integrates heterogeneous nodes through specialized roles, pull-based configuration, and zero-trust security.
Hypothesis
A collection of consumer hardware (Mac Mini M4 Pro, M2 Mini, WinPC, ThinkPad T14s) can be elevated into a unified, resilient compute cluster — the “Iron Cloud” — by treating physical infrastructure as versioned, executable code with specialized hardware roles and deterministic configuration management.
Approach
Hardware Role Specialization:
- The Commander (M4 Pro): Always-on headless orchestrator — Ansible control node, Docker registry mirror, backup aggregation, heavy AI inference and Monte Carlo simulation queue.
- The Specialist (M2 Mini): Clean build agent dedicated to Apple Silicon/iOS CI/CD. Warm failover for critical tasks.
- The Heavy Lifter (WinPC): Compute node via WSL2 for Linux-based GitHub Runners and heavy data processing.
- The Roamer (ThinkPad T14s): Ephemeral node that dynamically registers/deregisters based on power and network status.
Stabilization Protocol: Power management enforcement (pmset, High Performance plans), Docker Compose with restart: unless-stopped for container immortality, resource isolation to prevent backup I/O from killing runners.
The Pull Pattern: Ansible in pull mode — each machine runs a 15-minute cron job to fetch and apply the latest playbook from the repository, eliminating configuration drift. GitHub is the source of truth, not the source of action.
Zero-Trust Access: Port forwarding deprecated in favor of Tailscale/WireGuard overlay networks and the Bastion pattern. 3-2-1 backup strategy with client-side encryption.
Key Findings
- Specialized hardware roles based on architecture and power profile outperform generic compute assignment.
- The pull pattern (Ansible pull mode) solves configuration drift — a dead node can be restored to fleet state by simply re-imaging and running the playbook.
- Consumer hardware instability in CI/CD is a solvable configuration problem (power management + container persistence), not a hardware limitation.
Next Steps
- Deploy Ansible Pull architecture on M4 Pro arrival.
- Enforce server mode power management across the fleet.
- Implement 3-2-1 backup with Restic/Borg encrypted snapshots.
